Hydra Sport 1800CC Transom Rebuild

Hi Everybody. Newbie here doing my first ever transom replacement. This is my first ever boat and only recently discovered that the transom needs to be replaced. The boat is a Hydra Sport 1800 CC 18ft long.
I took the motor off and realized that this transom must have had some work done before. As you can see from the images, the previous owner must have tried to do something....not sure what, but it's a mess. I'm planning on cutting where the "red line" indicates in one of the pictures. I hope I can get good enough weather in the next couple of days to start this. I'm thinking of just layering a few sheets of plywood. My main go-to is west marine 205 and 404 to "glue" the sheets together and then putting it all together with 1708.

Any advice would be highly appreciated. The Hydra Sport have this funny "bump" at the back which I do not know the purpose of and will make this task a bit harder I assume.

Where your red line is will work I believe. This is going to be like Forrest Gump's box of chocolates you never know what you get until you open it up. This might be an easy fix or you may have opened Pandora’s box Either way we will try to help. Starting a build thread and posting lots of pictures will get you the best help.

Be interesting to see how you would tackle that. Just a question, cutting where that red line is...does it give you enough room to work?

I would give yourself more room , you will find stringer damage at the transom and will need the room to fix.

Ok, so I'm trying to come up with the best way to cut this thing open. What would be the recommendation taking into consideration the easiest way to put this thing back together again and making it look neat.

Red/Blue or something else?

Things are a little different not I see the whole boat.
If you think you need to replace the transom I would cut in front of your blue line. You are going to need working room and it is much easier to glass things back together if you are working with flat areas. I think the larger piece will be easier to put back in than the small one will.

After looking at many transom rebuilds I now realize how different this Hydra-Sport is. To give you a better idea of what the transom look like from the outside I'm adding some photos. I started loosening the rub rail today and cut round the back side of the transom today. Expecting a lot of rain the next couple of days so not sure when I will be able to make progress again. My next job will be to cut across the boat along the "blue" line in one of the photos above. Hoping for good karma so that I find everything in good shape down there....
